Step 1: Confirm Your Market

Before buying equipment, agree on where the milk will go: a processor, milk bars or your own milk ATMs. Find out the litres they will take, the quality they require and how often they collect. Then count the farmers and litres around your site.

Step 2: Licences

  • A Kenya Dairy Board licence for handling and trading milk.
  • County business permit and public health approval for the premises.
  • Medical certificates for staff who handle milk.

Step 3: Premises

Step 5: Test Every Delivery

  1. Look and smell: reject milk that is off-colour, sour or has dirt in it.
  2. Lactometer: a low reading suggests added water.
  3. Freshness test (for example the alcohol or clot-on-boiling test) before mixing into the chiller.
  4. Record the litres and test result against the farmer's name.

Never mix untested milk into the tank: one bad can spoils the whole chiller.

Step 6: Cool Fast

Pour tested milk into the chiller straight away and cool it to about 4 °C. Keep the chiller clean and the lid closed.

Step 7: Pay Farmers and Keep Records

Keep a daily record per farmer (litres, quality, price) and pay on a fixed schedule, for example every two weeks or monthly, by M-Pesa. Transparent records keep farmers loyal.
